The phrase AI SEO agency covers two entirely different businesses, and telling them apart before you sign anything is most of the work. One uses language models to produce more content faster and calls that an AI service. The other works on whether your business appears inside the answers that AI systems generate, which is a genuinely new discipline with different mechanics from ranking a page.

Only the second one is buying you something you did not already have. The first is buying you a cheaper content mill, and the market is full of both wearing the same label.

The distinction that matters: an agency using AI to write is automating supply. An agency working on AI visibility is changing whether ChatGPT, Google’s AI Overviews, AI Mode and Perplexity cite you when someone asks a question your product answers. Ask which one they mean in the first ten minutes, because the pricing is similar and the outcome is not.

What Changed, and Why It Is Not Just SEO With a New Name

Traditional search returned a list and you competed for a position on it. Answer engines return a synthesis and cite a handful of sources inside it. Those are different competitions with different winners.

A page can rank third for a query and never be cited in the answer above it. Another page can be cited constantly while sitting on page two. Position and citation have come apart, which is why reporting that shows only rankings has stopped describing reality for a large share of queries.

There is a scale point behind this. Google’s AI Mode reached a billion monthly users by May 2026, and AI Overviews now appear across more than two hundred countries and forty languages. UK publishers have reported traffic falling substantially on queries where an overview appears. None of that is speculative any more, and it is measurable on your own property: Search Console now carries a Search Generative AI performance report, which Google rolled out to UK properties first, breaking out AI Overviews, AI Mode and Discover AI separately from ordinary results.

That report is the single most useful thing an agency can be held to, because it makes the claim falsifiable. If someone proposes AI visibility work and does not mention it, they are either not measuring or not looking.

What a Real AI SEO Agency Engagement Contains

The technical layer comes first and it is unglamorous. Answer engines need to fetch, parse and attribute your content. That means server-rendered HTML rather than a client-side shell, structured data that is valid rather than merely present, and clean entity relationships so a model can tell what your organisation is, what it sells and who wrote a given page. Our guide to how AI search engines read schema markup covers what these systems actually parse.

Then there is content shaped for extraction. An answer engine lifts self-contained passages, so a page organised as a long argument with the conclusion at the end gets skipped in favour of one that states its answer directly under a question-shaped heading. This is not writing for robots. It is the same discipline as writing a good abstract, applied throughout.

The third component is the one most agencies skip: content an answer engine cannot resolve without you. If the answer to a question is a stable public fact, the model already knows it and will never send anyone to your page. If the answer depends on the reader’s inputs, or on data only you hold, the model has to point somewhere. Calculators, original measurements, and figures from your own operations are the assets that survive. We wrote up the underlying reasoning in our generative engine optimisation guide .

Finally, crawler access. Google sets out how its AI features in Search fetch and surface content, and the systems behind those answers are not all the same crawler as the one that indexes you for search, and a firewall rule or bot-management setting can quietly exclude you from citation while your rankings stay untouched. This is a five minute check that almost nobody runs.

The UK Regulatory Layer

Britain is the one market where publishers now have enforceable rights here, and any agency selling AI SEO in the UK should be able to explain what they are.

On 3 June 2026 the Competition and Markets Authority issued a final decision under Google’s strategic market status designation. Google must give publishers effective controls to keep their content out of AI Overviews, AI Mode and AI-generated features in Discover. It must attribute publisher content with clear links inside AI-generated results. And it must offer a separate opt-out covering the use of content for model fine-tuning. Google has nine months from that decision to comply fully, so parts of the tooling are still landing.

The practical question for most businesses is not whether to opt out but whether they can be cited at all. For a services company, appearing inside an answer with attribution is distribution you were not otherwise going to get. Opting out protects a page view you were probably losing anyway and removes you from the answer entirely. An agency that reflexively recommends opting out has misread who the rule was written for.

What It Costs in the UK

Pricing has not settled, and that is worth knowing before you take a quote as a market rate.

At the lower end, £1,000 to £3,000 a month buys AI visibility work bolted onto an existing SEO retainer: schema remediation, content restructuring, and monitoring of whether you appear in answers. This is reasonable when your technical foundation is sound and the job is really content shape.

Between £3,000 and £8,000 a month you should expect original asset creation, which is where the actual defensibility comes from, alongside the technical work and proper measurement against the Search Console generative report.

One-off engagements often make more sense as a starting point. A technical audit covering rendering, schema and crawler access runs £1,200 to £2,500 for a straightforward site and £3,000 to £6,000 where internationalisation, complex schema and JavaScript rendering all need examining. Our breakdown of technical SEO audit cost sets out what falls into each band.

Be careful with anything sold as guaranteed AI citations. Nobody controls what a model cites, the systems change without notice, and a guarantee is a signal that the person selling it either does not understand the mechanism or is relying on you not checking.

How to Tell Capability From Repackaging

Ask them to show you a Search Generative AI report for a client, with the client’s identifying details removed. An agency doing this work has been looking at those numbers for months. An agency that has renamed its content service will not know the report exists.

Ask what they would check about your crawler access. A capable answer names specific user agents and where the rules live. A vague answer about making sure the site is accessible is not an answer.

Ask what they would build that a model cannot answer without you. If everything proposed is articles, you are buying content production with new labelling. There is nothing wrong with buying content production, but it should be priced as content production.

Ask how they measure. Impressions and clicks from the generative report, citation checks run against a fixed set of prompts on a schedule, and branded search volume as a lagging indicator are all defensible. Rankings alone are not, because rankings no longer describe the outcome.

Ask what they think happens to your traffic if the work succeeds. The honest answer is that some categories of traffic keep falling while qualified enquiries rise, and an agency that promises both traffic growth and AI visibility has not thought it through.

Who Should Not Buy This Yet

If your site renders its main content in the browser, or your structured data is invalid, or your commercial pages sit at position thirty, AI visibility work is premature. Those problems suppress you in both systems and they are cheaper to fix than to work around. Get the foundation measured first.

If your product is bought locally and on impulse, this matters less than a strong Google Business Profile and reviews. AI visibility is most valuable where the buyer researches, compares and takes weeks to decide, which describes most professional services and B2B software and very little retail.

Where to Start

The useful first step is finding out whether you are currently visible to these systems at all, which is a technical question with a definite answer rather than a strategic one.

Mecanik runs technical SEO audits that cover rendering, schema validity, entity structure and crawler access alongside conventional indexation work, and we implement the fixes through our website development team when they reach into the application. Our SEO audit service is the right starting point if you want the diagnosis before committing to anyone’s retainer.

Frequently Asked Questions

What is an AI SEO agency? The term covers two different offerings. One uses language models to produce content faster, which is automated content production. The other works on whether AI systems such as ChatGPT, Google AI Overviews, AI Mode and Perplexity cite your business inside their answers, which is a distinct discipline with its own technical and content requirements.

How is AI SEO different from traditional SEO? Traditional search competes for a position in a list. Answer engines cite a small number of sources inside a synthesised answer, so ranking and citation have come apart. A page can rank third and never be cited, or sit on page two and be cited constantly.

How much does an AI SEO agency cost in the UK? Roughly £1,000 to £3,000 a month for AI visibility work added to an existing retainer, and £3,000 to £8,000 where original asset creation and full technical work are included. A one-off technical audit runs £1,200 to £2,500 for a straightforward site and £3,000 to £6,000 for a complex one.

Can anyone guarantee AI citations? No. Nobody controls what a model cites and the systems change without notice. A guaranteed citation offer indicates either a misunderstanding of the mechanism or an expectation that the claim will not be checked.

How do I measure whether AI SEO is working? Google Search Console now includes a Search Generative AI performance report, rolled out to UK properties first, which separates AI Overviews, AI Mode and Discover AI from ordinary results. Combine it with scheduled citation checks against a fixed prompt set and branded search volume as a lagging indicator.
